Jack White
Founded a vinyl label in 2001, then bought the pressing plants when the industry was scrapping them. Built the physical infrastructure everyone said was dead.
The move
Jack White founds Third Man Records in Detroit in 2001. Streaming is seven years away. The music industry is already pivoting to digital. Cutting physical inventory. Closing pressing plants. Vinyl LP sales had dropped over 90% from their 1970s peak.
He did the opposite of everyone. Opened a retail store. Built the Vault, a paid subscription club shipping exclusive vinyl to members quarterly. Recorded albums live to tape, no digital editing. 2017. He bought and reopened a full vinyl pressing plant in Nashville, taking the whole physical supply chain in-house. 2024. Another plant in Amsterdam.
Every product Third Man has ever shipped asks the customer to slow down, own the object, and use it deliberately.
Why it was risky
The industry consensus in the 2000s was that physical media was over. Own the streams. License the catalogue. Chase playlist placement. Cut retail. Cut manufacturing. Cut anything you had to warehouse.
White did none of it. Bought pressing plants when presses were being scrapped for parts. Opened retail stores when the mall was dying. Sold subscription vinyl to an audience nobody could quantify. Every quarter he was betting the label on the physical object, decades before the market agreed physical would come back.
The numbers
Third Man was built on the belief that a record is not a file. Every product carries that belief: the 90-second single, the blue vinyl, the 3RPM record, the Vault subscription. The customer came back to physical, and Jack White owned the infrastructure when they did.
The lesson
The risk wasn't the label. It was building physical infrastructure at the exact moment the industry was scrapping it. White bought a pressing plant when nobody wanted one, opened a store when retail was dying, sold subscription vinyl to an audience nobody could quantify. R.I.S.K. exists for founders who know the next bet is to read the ritual signal before the market does. The move most won't make.

A major label handed the same brief in 2007 would have licensed the catalogue, cut the retail spend, and pivoted every dollar into streaming metrics. Jack White bought the pressing plant instead and let the customer come back to him at their own speed.
